How we replaced years of multi-site spreadsheets and "I spent this much" verbal reports with an automation where a worker sends a payment photo and the entry is already done.
Our client runs work across multiple sites and pays for labour, materials and services every day. Since 2016, every one of those payments had been recorded in Excel: a separate set of files for each site, growing year after year.
The money trail depended on people. Workers paid for something, then told the manager afterwards how much they had spent and on what. Managers copied it into a sheet, and those sheets later fed into salary generation.
The client came to us with a clear but modest request: a web portal or mobile app where workers could enter each payment. Before building it, we analysed how the work actually happens, and that changed the solution.
Years of habit had built a fragile process:
A web portal for finance, fed by WhatsApp:
The client's request was a place to type entries. Our analysis asked a different question: what happens when the worker doesn't?
A web portal or mobile app where a worker logs in and enters a transaction every time they pay for work.
Manual entry still relies on memory. A worker who forgets, or skips logging in on a busy day, recreates the same lost-transaction problem in a new tool.
Workers already pay by UPI and already use WhatsApp. If they simply send the payment screenshot to a number, the entry can be created for them. No login, no form.
The client approved the idea and chose a web portal over native apps, for cost reasons covered below.
Manual entry asks the worker to remember.
Automatic entry turns something they already do, paying and taking a screenshot, into the record.
The best data-entry screen is the one nobody has to open.
Send the screenshot. Get the confirmation.
We compared the options on effort for workers, reliability and cost, and recommended the one that gave the most value for the least spend.
| Approach | Worker effort | Risk of lost entries | Build & running cost |
|---|---|---|---|
| Excel + verbal reports (as-is) | Tell a manager, who types it in later | High | None, but costly in errors and rework |
| Web portal, manual entry (original ask) | Open the portal, log in, fill a form every time | Medium: depends on workers remembering | Low |
| Android + iOS apps | Open the app, fill a form every time | Medium: same dependence on memory | Highest: two codebases, plus Apple's yearly developer subscription |
| WhatsApp automation + web portal Chosen | Send one screenshot | Low: the entry is created for them | Low: one web portal, WhatsApp as the "app" workers already have |
WhatsApp replaces the worker-facing app, so there is no separate Android and iOS build to design, test and maintain.
Skipping a published iOS app avoids the annual Apple developer fee and the review cycle on every update.
Workers need nothing new on their phones. Sending a photo on WhatsApp is something they already do daily.
A resilient pipeline with a fallback at every step, so a bad photo never means a lost payment.
The worker sends a UPI payment screenshot (GPay, PhonePe, Paytm and others) to the business WhatsApp number.
AI vision extracts amount, payee, date, transaction ID and note. A second model takes over if the first fails.
If the image is blurry or cropped, the bot asks three quick questions: payee, amount and purpose. It never guesses.
The transaction is posted to the finance portal and the worker gets a confirmation with a link to correct it.
The n8n workflow that powers the automation
Every failure ends with a clear message and a way to finish the entry.
Finance portal: Transactions & Wallets ledger
The WhatsApp entries land in a portal built for the people who manage the money.
Money sent to sites, total spent and balance left, so the gap between funding and spending is always visible.
Find a transaction by staff, site, ID, payee or amount, and filter by site, staff, type and date.
Date, staff, payee, debit or credit, mode, amount and description for every disbursement and expenditure.
Super admins, admins and site managers see what is relevant to them across all sites.
Finance can still pull data into Excel for reports, from a single trusted source rather than many files.
A link in every WhatsApp confirmation lets a worker fix a wrong amount or add a note.
Recording a payment no longer needs a login, a form or a phone call to the manager.
The record is created from the payment proof itself, which addresses the root cause of lost transactions.
Finance works from one portal with consistent data instead of reconciling many spreadsheets at month end.
No Android and iOS builds, and no yearly Apple developer subscription.
Every failure path ends in a WhatsApp reply: a retry, a guided chat or a manual-entry link.
Workers keep using WhatsApp and UPI exactly as before.
By questioning the original brief instead of just building it, we delivered a better outcome for less money: the client got a reliable system, and their workers got a process with nothing to remember.
